How I marketed LLM Gateway with AI agents: the routines, the reports, the skills, the brand and the pages that kept compounding. June 2025 → October 2026.

Chapter 1 · 2025

Launch posts felt like marketing. They were spikes.

9,441 · launch, Jul 20253,148 · two months later

What 2025 looked like

  • Changelog shipped Jun 2025 (#373). It became an SEO surface later.
  • Models, providers and /compare pages land with the Next.js move (#562, Aug 2025).
  • Referral step in onboarding (#618).
  • Paying customers: 1 on Jun 8 → 12 by end of July → 160 by December.
  • Social: 5,812 people in the launch quarter, then ~2,400 a quarter for a year.
  • Newsletters too: TLDR Founders 2,092 · ConvertKit 1,366 · TLDR WebDev 516 · The Neuron 366. Each a single burst.
Branding

A brand an agent could keep consistent.

Dec 2025 · #1350

LLM Gateway brand system

New logo assets, /brand page, light and dark lockups. Monochrome so every product page and OG image can carry it.

2026 · DevPass

The passport

Bricolage Grotesque, an always-dark terminal, ink and stamps. The stamp-in became the success motion across every app.

Jul 2026 · #3220

Chat → Lounge

Rebrand of the playground. Its llms.txt was later fixed by the SEO audit so AI engines cite the new name.

OG images

Generated, per page

Model, provider, compare and migration OG images from live data. Model-family art on model pages (Sep 2026).

Post artwork

The blog and changelog skills write the OG image prompt with the post, so no post ships without one.

Redesigned with frontend-design + marketing skills; copy checked for FTC compliance.

Routine 1 · SEO + AI-SEO audit

Every month, an agent audits the sites and files the work.

⏱

Claude Code routine

1st of the month, 09:00 UTC. Was a GH Actions cron on gpt-5.6-sol (#2982), moved to a routine on Aug 3 (#3399): zero per-run spend, no secrets.

⌕

Crawl + analyse

Pages, robots, sitemaps, llms.txt across Gateway, DevPass, Lounge, Airside and Docs. Hard rules carried over so it stops flagging non-issues.

Routine 2 · Traffic report

Weekly and monthly numbers, deterministic on purpose.

# .github/workflows/traffic-report.yml · #2850, Jun 28 2026

cron "30 8 1 * *" # 1st: last month
$ pnpm traffic-report --period=week → HogQL → Discord ✓

Why no LLM here

The SEO audit moved to a Claude routine. The traffic report stayed a plain GitHub Action: HogQL plus formatting, nothing to hallucinate. When I want a story, I paste it into Claude and get an artifact (Oct 1, September report).

Queries, pages, 404s and snippet warnings from Search Console.

Queries we show for but don't answer → topic clusters.

The skills

House style, written down once, reused by every agent.

.claude/skills/blog · #2742

blog

  • Read the docs page and the shipping PR first
  • Pick one primary SEO keyword: title, summary, early paragraph, an H2
  • Frontmatter checked by content-collections
  • gpt-image-2 OG image
  • Never invent prices, limits or quotes
.claude/skills/changelog · Jun 2026

changelog

  • Dated entry in apps/ui/src/content/changelog
  • Confirms plan gating: free, Pro, Enterprise

"AI marketing output is cheap to produce and just as cheap to get wrong. The review is the part that matters."

Keep feeding search

Fix the signals
